Choose by workload, not ideology
Private AI and cloud AI solve different parts of the problem.
Cloud AI offers immediate access to strong managed models. Private AI offers greater control over capacity, data route and operating version. A serious comparison includes quality, people and operations - not just token price.
Choose cloud for light, bursty or frontier-quality work. Choose private for sensitive, sustained or offline work. Choose hybrid when policy can route each request deliberately.
Comparison discipline
Make unlike services answer the same business question.
- 01 / Scope
- Define the accepted outcome before comparing price.
- 02 / Equivalence
- A hosted frontier service and a local open model are not identical products.
- 03 / Evidence
- Record current prices, a representative workload and a review date.
Data route and control
A private endpoint can keep approved prompts, retrieval data and logs within a customer-controlled environment. A hosted provider offers contractual and technical controls without the customer owning the infrastructure.
Neither route removes governance. The organisation still decides what data is lawful and appropriate to process.
Data-route check
Trace what crosses each operating boundary
- Input Prompt, document, code or media.
- Processing Model, retrieval and temporary state.
- Record Logs, retained inputs and output history.
- Exit Deletion, export and supplier change.
Put the operating architecture beside the price comparison.
Data boundaries, remote management and handover evidence help explain what each route asks the organisation to own.
Quality and capability
Hosted frontier models can lead on complex reasoning and multimodal work. Local open models can be excellent for constrained retrieval, extraction, coding and repeatable workflows.
The comparison must test representative tasks rather than assume model equivalence.
Whole-life cost
Put every material cost in the same frame
- Access
- Seats, usage or capital.
- Operation
- Energy, support and facilities.
- Change
- Migration, integration and people.
- Risk
- Downtime, lock-in and obsolescence.
Cost and utilisation
Hosted services are compelling at low utilisation. Owned hardware spreads capital and operating costs across actual use, but idle capacity, energy, support and obsolescence remain.
Our TCO calculator can legitimately report that a private server does not break even.
Decision record
Keep the losing route visible
- Use case Bounded task and demand pattern.
- Winner Reason the selected route fits.
- Alternative Reason the other route was rejected.
- Review Date or trigger for comparison again.
Resilience and exit
Cloud removes hardware operations but adds provider availability, policy and pricing dependence. Local removes compulsory per-request dependence but adds site and support dependence.
A hybrid route can provide continuity in both directions when the data policy supports it.
Questions answered
Straight answers to common questions
Which is more secure: local or cloud AI?
Neither is automatically more secure. The answer depends on architecture, controls, operating capability and threat model.
Is local AI cheaper?
Sometimes, at sustained use or larger shared teams. For light use, hosted subscriptions are usually cheaper.
Can we use both?
Yes. A private-first hybrid policy can keep routine or sensitive work local and route approved exceptions to a hosted model.
